2. What does the first 90 days look like?
A strong agency has a clear onboarding and launch process. They should be able to tell you exactly what happens in the first week, first month, and first quarter. If they can't articulate a clear process, they don't have one.
Red flag: "We'll assess your needs and develop a strategy" with no specifics about timeline, deliverables, or milestones.
3. Who specifically will be working on my account?
At many large agencies, you meet the senior team in the sales pitch and never see them again. Your account gets handed to a junior team member or, worse, offshore contractors. Ask specifically who will be your day-to-day contact and what their experience is.
Red flag: Vague answers about "our team" without naming the specific people who will manage your account.
4. How do you measure success for a business like mine?
Vanity metrics (followers, impressions, reach) look good in reports but don't pay rent. Strong agencies focus on business metrics: leads generated, cost per acquisition, revenue attributed to marketing, customer lifetime value. They should be asking you about your business goals before talking about tactics.
Red flag: Leading with follower growth or engagement rates as the primary success metrics without connecting to business outcomes.
5. What happens if results aren't where they should be?
Every agency will promise great results. What separates strong agencies is how they respond when things aren't working. Do they have a clear process for diagnosing underperformance and adapting strategy? Or do they just add more tactics?
Red flag: Dismissive answers, or excessive blame-shifting to platform algorithms or "the market."
6. Can I see your own marketing?
This is a simple but revealing question. A digital marketing agency's own social media, website, and content should be exceptional. If their own presence is mediocre, what does that tell you about what they'll produce for you?
Red flag: Poor quality agency website, inconsistent social media, or outdated content.
7. What's your approach to content creation for my specific industry?
Content for a Toronto law firm is completely different from content for a Toronto restaurant, which is completely different from content for a fitness studio. Ask them to describe specifically how they'd approach your content strategy — not generic answers about "value-based content."
Red flag: Generic responses that could apply to any business. If they can't demonstrate specific industry knowledge, they don't have it.
8. How often will we meet, and what does reporting look like?
Communication and transparency are non-negotiable. You should know exactly how often you'll get reports, what those reports will show, and how accessible your account team is when you have questions.
Red flag: Monthly reports as the only touchpoint, or vague answers about "regular updates."
9. What's your contract structure, and what happens if I want to leave?
Long-term contracts can be fine — building marketing momentum takes time — but the terms should be clear and fair. Understand exactly what you're committing to, what deliverables are guaranteed, and what the exit terms look like.
Red flag: Pressure to sign long contracts immediately, or murky cancellation terms.
10. What would you NOT do for my business?
This is the question most people don't think to ask, and it's one of the most revealing. A strong agency knows the limits of their expertise and the limits of what's achievable for your specific business. If they say they can do everything perfectly, that's a warning sign.
Red flag: No limits. "We can handle everything" from a small agency is almost always overpromising.
